What they were dealing with
The client operated multiple brands out of 50+ locations with no central analytics layer. Data lived in silos - POS systems, an ERP for procurement and warehousing, and a patchwork of Excel files covering employee shifts, salaries, and stimulations. Location managers and regional managers each maintained their own versions, leading to inconsistent numbers, duplicated effort, and a reporting process that consumed significant time every week. A café bar doesn't sell milk - it sells a flat white that contains milk. Calculating true COGS at the menu item level required manually tracing ingredients through procurement and wastage data, a process that simply couldn't scale across 50+ locations and multiple brands.
